Time to Hire Cleaning Managers for YOUR Cleaning Company?

Today Mike explains when why and how to hire cleaning managers for your company. Mike coaches John Hancher owner of JMS Cleaning in Sarasota Florida who wants to know how to hire a manager for his cleaning company. Like many important questions around growing your cleaning company, this does NOT have a one size fits all answer. It really depends on where you are, who you serve and what your goals are.

John wants a million dollar, turn key company and he wants to know how hiring cleaning managers can help him get there. Before YOU start thinking about hiring managers for your cleaning company, you want to be crystal clear on what you want out of your company overall.

So many owners of cleaning companies assume once they have a “million dollar business” they will be happy. But what happens when they find out they aren’t making any profit? That they hate the business? That they are working WAY TOO HARD? It’s a mess.

KEY POINT: Figure out what you REALLY want and reverse engineer your cleaning company to get it for you!
John is fairly clear on what he wants his business to provide for him. He wants it to be completely automated. So he can work just a couple of hours per day. Run his business based of key numbers in reports that his employees provide for him. John wants to spend time with he and his kids and the money to make it happen. For him, a $150,000- $200,000 annual profit will meet his needs.

Before you continue, take a minute and think through what YOU want from YOUR business. How many hours do you want to work? What do you want to do during those hours? How big do you want your company to get in revenue? In employees? Home much profit do you want for yourself? Don’t get swept away with “I just have to get bigger”

KEY POINT: There is a problem when you feel like you just have to keep GROWING, but you don’t know WHY
Before you start hiring managers, have a clear picture in your mind of what your company will look like when it’s “finally done”. Make sure that the staff you are considering adding lines up with that picture in your head. It is too easy in the cleaning business to start hiring without the clear end goal and end up with too much staff and not enough profits.

The first step in hiring cleaning managers is having a complete organizational chart. At the top is the owner- YOU! Below that is the general manager and for just about every business known to man, three managers under that:

Getting Clients (Sales & Marketing)
Making sure the work gets done (Operations)
Keeping track of the money (Accounting)
NOTE: For owners just starting out, your name might be in every box in your org chart!
Under each of those boxes should be all of the jobs required for that piece of your business. Here are some examples you might have under each main category:

Sales & Marketing

Content writer/ creator
Sales person
Email marketing specialist
Operations

Cleaner
Quality Control specialist
Night shift manager
Accounting

CPA, Bookkeeper
Accounts/ Payable
Some of these will be outsourced (vendors instead of employees), some of these will be your own employees and many of them will be you to start!

Once you have the outline of all of the jobs you need to build the cleaning company of your dreams, you just need to fill out all of the duties of each position. So many owners of cleaning companies skimp here. This is your opportunity to let your cleaning managers (and all employees) EXACTLY what you expect from them.

When you include duties on the job description, it is easy to hold employees accountable. It’s when you try to add things on AFTER you have hired them that makes business difficult. They get frustrated because you are changing the rules and you get frustrated because it never seems like you have enough people to get everything done.

So, how do you get that list of EVERYTHING you want them to do upfront? Simple. as you as the owner go through your week putting out fires and doing EVERYTHING- write down exactly what you are doing. Once you have a master list of everything that needs to be done, just put each task in one of the job descriptions!
